More AI agents don't automatically mean a better AI system.

A Vals AI study of agents building 50 web apps from specifications found that multi-agent teams cost 2x to 5x more while delivering limited improvements over a single capable agent, according to an engineer's analysis of the results. The writeup attributes the gap to coordination overhead — inter-agent communication, state synchronization, output combination and conflict resolution — and recommends starting with a strong single-agent baseline and adding multi-agent complexity only when latency, cost and quality measurements justify it.

I've been thinking about how the challenges in building AI agent systems mirror problems we've dealt with in distributed systems for years.

A recent Vals AI study evaluated agents building 50 web apps from specifications:

• Multi-agent teams cost 2x to 5x more.

• Yet they delivered limited improvements over a single capable agent.

The root cause? Coordination Overhead.

Adding more agents introduces more than additional compute. You now have to manage inter-agent communication, state synchronization, output combination, and conflict resolution.

It’s classic parallel computing: splitting work across workers reduces execution time ONLY when the work can be parallelized effectively.

For AI agents, the tradeoff comes down to coupling: ⚡ Independent subtasks? Multiple agents can accelerate execution.

🧠 Tightly coupled tasks? Coordination tax outweighs the benefit.

In tightly coupled scenarios, a single capable agent with higher reasoning effort or extended context is often the better, cheaper, and faster option.

My takeaway for agentic design:

1️⃣ Start with a strong single-agent baseline.

2️⃣ Define clear acceptance criteria and benchmark latency/cost/quality.

3️⃣ Introduce multi-agent complexity only when measurements justify it—not because the architecture feels more sophisticated.

Knowing when NOT to use multiple agents is becoming a core design skill for building reliable AI systems.

How are you approaching this tradeoff in your own agent workflows?
