Together, the two products put Fortnox in direct competition with the accounting bureaus who have long been both its customers and its main distribution channel.</p> <p class=\"wp-block-paragraph\">Fortnox used its position in the accounting workflow to capture economics that historically belonged to its partners. Anna Wallman, an accounting consultant and founder of Wallman &amp; Co, <a href=\"https://tidningenbalans.se/nyheter/fortnox-var-var-viktigaste-samarbetspartner-men-ar-nu-en-potentiell-konkurrent/?utm_source=chatgpt.com\" target=\"_blank\" rel=\"noopener\">told Balans</a> that the launch was a direct threat to the industry. &ldquo;This is a first step toward taking over our whole business,&rdquo; she said. AI doesn&#8217;t have to replace what a bureau does; it only has to make Fortnox&#8217;s move into that territory cheap enough to attempt. It is the accelerant, not the disruptor. A feature provider can lose margin as AI makes its product cheaper to reproduce. An intermediary can lose work as the platform moves upstream. The customer gets more automation and needs less outside help.</p> <h2 id=\"the-moat\" class=\"wp-block-heading\">Three things a moat holds</h2> <p class=\"wp-block-paragraph\">Strip the framework to its essentials, and a durable moat comes down to three product-level things. It runs the workflow, meaning the customer&#8217;s actual work happens inside the product rather than alongside it. It holds the memory, meaning it is the system of record, carrying years of operational, customer, or financial history a rival would have to rebuild from scratch. And it anchors the network, meaning customers, partners, integrations, and distribution depend on it staying in place. Regulatory knowledge and high switching costs are evidence that one of these three is already doing real work.</p> <p class=\"wp-block-paragraph\">Fortnox adds a strategic consequence of ecosystem power. It sells to SMEs and sits between them and the accounting bureaus that connect them to the financial workflow, giving it leverage over the economics of everyone downstream, not just its direct customers. The strongest SaaS moats are positions inside an ecosystem, and a company holding that position can use AI to move up the value chain just as it would defend against a competitor moving in.</p> <h3 id=\"substitution-risk-versus-value-capture-risk\" class=\"wp-block-heading\">Substitution risk versus value-capture risk</h3> <p class=\"wp-block-paragraph\">That reframing splits what looked like a single risk into two. <strong>Substitution risk</strong> is whether AI or another platform can replace the functionality itself. <strong>Value-capture risk</strong> is whether someone else &mdash; the vendor itself, a platform bundling the feature for free, or an intermediary being cut out &mdash; captures the economics that used to flow elsewhere, even while the customer stays. Fortnox carries low substitution risk and, its bureaus would argue, high value-capture power. Its accounting partners face the inverse: the software company they operate within is moving into their territory.</p> <p class=\"wp-block-paragraph\">A feature moat protects a capability. A product moat protects a position the customer struggles to leave. A company can ship a genuinely good AI feature and still have little defensibility if the customer can replace the whole product with a general model, a spreadsheet, and a platform they already pay for. A plain, even ugly, vertical SaaS product can be remarkably hard to dislodge if it is the system a regulated business has used for a decade, holds its historical records, connects to six other systems, and sits inside a critical workflow.</p> <h2 id=\"visma\" class=\"wp-block-heading\">Visma&rsquo;s moat-first game</h2> <p class=\"wp-block-paragraph\">If Fortnox shows what a moat lets a company do to the ecosystem around it, <a href=\"https://www.visma.com/?utm_source=chatgpt.com\" target=\"_blank\" rel=\"noopener\">Visma</a> shows what the same moat looks like when the strategy is to deepen the relationship instead. Its FY2025 results showed revenue of &euro;2.8 billion, up 17%, with Annualised Repeatable Revenue up 19% overall and 13% organically. Its customer base grew 22% to 2.4 million, and Adjusted EBITDA rose 18.5% to a 35% margin. Visma disclosed 250 live AI initiatives, including Smartscan, which it says reduces human involvement in document processing by 93%. In Q1 2026, organic ARR growth held at 13.3%, with ARR reaching &euro;3 billion, up 19.5% year on year; by H1 2026, Visma reported 300,000 net new customers and 40% of ARR coming from customers with access to embedded AI features. Its public material later put the group-wide AI initiative count at roughly 550, with 200 described as having real transformational potential.</p> <p class=\"wp-block-paragraph\">Management describes growth as &ldquo;supplemented by M&amp;A, albeit at a lower pace,&rdquo; while saying the underlying model becomes &ldquo;more valuable every year&rdquo; as more AI initiatives go live. Visma sits inside accounting, payroll, tax, and invoicing &mdash; mission-critical, regulated workflows &mdash; and uses AI to deepen that position. It does not disclose how much of its growth comes from pricing power, but so far the evidence points to AI strengthening the product rather than replacing it.</p> <h2 id=\"vitec\" class=\"wp-block-heading\">Vitec, the unresolved case</h2> <p class=\"wp-block-paragraph\">Another Swedish, Nasdaq-listed vertical software company, <a href=\"https://www.vitecsoftware.com/\" target=\"_blank\" rel=\"noopener\">Vitec Software Group</a>, reports organic growth separately from acquisition-driven growth in every interim filing, and the two lines have been diverging. In Q1 2026, total sales <a href=\"https://www.vitecsoftware.com/en/investors-press/press-releases/vitec-software-group-interim-report-january-march-2026/\" target=\"_blank\" rel=\"noopener\">grew</a> 9%, with 5 points organic, 7 points from acquisitions, and a 3-point currency drag. By <a href=\"https://www.vitecsoftware.com/en/investors-press/press-releases/vitec-software-group-interim-report-january-june-2026\" target=\"_blank\" rel=\"noopener\">Q2 2026</a>, total growth had risen to 15%, largely on acquisitions, while organic growth had slowed to 4%. Vitec has also changed the accounting presentation of transaction-based revenue in two subsidiaries during this period, lowering reported net sales by roughly 8% against the 2025 base without affecting earnings, cash flow, or financial position &mdash; so these figures need reading alongside its restated comparatives rather than as a clean year-on-year line.</p> <p class=\"wp-block-paragraph\">Vitec is best read as the company where the mechanism is still being tested. The financial data raises a genuinely open question: whether embedded vertical software can maintain pricing power as AI makes the functionality around it cheaper, or whether even a company with a real moat can face slower organic growth for reasons that have nothing to do with AI. Vitec is a portfolio of specialised vertical businesses, which makes it a useful place to keep asking that question by business unit as more quarters of data arrive.</p> <h2 id=\"broader-data\" class=\"wp-block-heading\">The macro reality beneath the noise</h2> <p class=\"wp-block-paragraph\">Nordic SaaS customers have left surprisingly little public evidence of explicitly asking for lower prices because of AI. A company quietly losing pricing power to an AI-copilot substitute has every commercial reason to keep the reasoning private. The first signs are more likely to show up in price realisation, seat compression, expansion revenue, and renewal negotiations, arriving well before anyone in a boardroom names it an AI problem out loud.</p> <p class=\"wp-block-paragraph\">The broader SaaS data shows the conditions in which that pressure could emerge. Fourteen percent of traditional SaaS vendors billed for an AI-powered feature in the past year, up from 8% the year before, and usage-billed AI features already account for 36% of embedded AI spend, up from 24% a year earlier.
